One of the biggest shifts in operational AI right now is the move from centralized, cloud-heavy deployments to more intelligent, edge-based architectures. In many real-world industrial environments, that shift changes everything: lower latency, lower recurring costs, and faster operational response. What matters most is not just whether AI works in a demo environment. It’s whether it works sustainably at scale inside real operations. Appreciate Zach Rattner's insight on this one, and Rick Wagoner from Carolina Foods, Inc., sharing this perspective from the field.
A few months ago, I moved $35,000 of annual Google Cloud compute to two Mac minis. The post went viral because it challenged a longheld tech assumption: that everything belongs in the cloud. We did not stop there. Despite supply chain delays, our local cluster is now up to eight Mac minis. We use M4 Pros with 64 GB of RAM and 1 TB SSDs for heavy lifting, and base model M4s for standard workloads. Here is what those eight machines are running today: - CircleCI: Self-hosted runners to accelerate native app builds. The Apple silicon vs x86 literature is fairly exhaustive here. - GitHub Action runners: Paired with Biome, repatriating this dropped our full-repo build and lint time from four minutes to 40 seconds. - Backend infrastructure: The REST API and cronjobs for zachrattner.com run on this stack. - Playwright automated QA: Our daily regression testing via self-hosted GitHub Action runner - Speech transcription: The original two AI transcription services that started it all. The cost savings are obvious. But I'd argue the real advantage is engineering velocity. Look at the GitHub Actions transition: waiting four minutes for a build breaks an engineer's flow state. It is enough time to check a message, pivot attention, and lose context. Forty seconds changes the dynamic. It keeps the feedback loop tight and allows for rapid iteration. The default industry reflex is to throw larger, more expensive cloud instances at slow builds. You end up paying a massive premium for hardware you do not own. Bare-metal Apple silicon bypasses this bottleneck. The fear that bare-metal requires a dedicated IT team to maintain is outdated. We treat these physical machines like cloud instances. They are standardized, repeatable, and managed through code. They have all unnecessary services shut down. They have autoscalers in the cloud so if they go down, the end user would never notice. The same support engineers that manage our cloud infrastructure work on these. This forces a fundamental shift in how your team views infrastructure. You stop treating compute power as an infinite, rented resource. You start optimizing your code to run efficiently on the hardware you actually own. Constraints drive better engineering. The cloud remains the right tool for highly variable workloads or rapid scaling. But renting compute power indefinitely for predictable, baseline operations is a massive capital leak. For the IT professionals in my network - what workloads am I missing? Would love an excuse to make it to double digits.
