    Para poder identificar cuellos de botella de manera eficaz en los flujos de procesos se debe realizar una caracterización del proceso para identificar todos sus elementos, se pueden usar herramientas como SIPOC. Posteriormente: - Mapear el flujo del proceso (modelación BPM) - Identificar la ruta crítica del proceso - Identificar los riesgos operacionales de las actividades involucradas en la ruta crítica, incluyendo sus fuentes (origen y consecuencias o impacto) en las salidas del proceso. Hacer un MVP también puede ayudar. Las actividades de la ruta crítica y sus restricciones impactan directamente en el flujo de los procesos. Si una de ellas no genera la salida esperada, retrasa todo el flujo del proceso.

    Hay que entender el flujo de procesos, y sus procesos anidados. Comprendiendo estos y sus responsables podremos entender su funcionamiento, una visita a campo para ver in situ si presenta acumulamiento de materia, producto semiterminado, comprender la capacidad de producción de cada equipo para establecer la realidad. Con esto apoyado de herramientas como un SIPOC para establecer claramente de dónde proviene, apoyándonos en los resultados de los KPI para dimensionar adecuadamente los cuellos de botella y establecer los puntos de mejora.

    Sería conveniente establecer en detalle la secuencia de tareas que componen al proceso, y una vez hecho eso hacer mediciones in situ (los antiguos estudios de tiempo y movimientos podrían ser muy útiles al respecto). Tales mediciones pondrán en evidencia aquellas tareas que consumen mas tiempo y recursos durante el flujo del proceso, conduciendo así a identificar los cuellos de botella.
