YOUR TOWN HALL ISN’T WORKING — HERE’S WHY I’ve been invited to observe and guide many leadership teams during change. One pattern keeps repeating itself — every time. The town hall looks good. People show up, Q&A runs smoothly, interaction seems lively. But when it’s over, people walk out unclear, unmoved, and uncommitted. Here’s what’s actually going WRONG — and what to do about it. 1. You build a business case, not a PEOPLE CASE. You speak about the case for change, not to the people living the impact. They get what’s changing but not why it matters or how it affects them. What to do: > Translate strategy into personal relevance. > Show what shifts in their world, not just yours. > Communicate to turn understanding turns ownership. 2. You prepare the message, but not the DELIVERY. Corporate decks are written by corporate teams. They’re data-heavy, detached, and ASSUME SHARED CONTEXT. The result? Slides, not sense-making. What to do: > Redesign the town hall from the audience’s side. > Anticipate their questions: “What does this mean? What changes for me?” > Control the narrative by giving clarity, not content. 3. You perform leadership instead of practising it. Prep work is about the content. Missing link? Leader's readiness for connecting, sensing and adjusting. What to do: > Reframe and treat your town hall like a board meeting. > Prepare, anticipate, rehearse, and respect every level in the room. Takeaway: Town hall are powerful spaces. Many people think that a Personal/Executive Assistant as glorified receptionists yet not many know the reality. My very first job as a PA my director Sat me down and was a good mentor, he said "you breathe as me, you work as me, you are me". It stuck with me as I realised I was being trained to think as a senior leader. Over the years it benefited me knowing that decisions that had to be made should be made knowing that it wouldn't just affect me or my director but a whole department or even business so taking slow, concise yet strategic steps would hold a lot more weight than just a quick on the spot rash decision. PA's are worth their weight in gold but it takes a good and strong leader to recognise its worth.
The office would fall apart tomorrow if one person disappeared. And you already know exactly who we mean. Sometimes they have different job titles, but usually they are called PAs, EAs, or Office Managers. And they are the ones holding everything together. Chaos is the natural order of a busy office. Someone has to be relied on to keep petrol in the cars and water on the fires (and not the other way round) and that is the PA, EA, or Office Manager role in a nutshell. So, to all of YOU we say:… take a bow. They know everyone and everything. They are MISSED the moment they step away from their desk. They make the whole organisation look better than it really is. They are the inspiring, communicating, facilitating, helicopter-viewing, decision-enabling, soundboard-providing HEROES of the company. INDISPENSABLE. IRREPLACEABLE. And yet, while their role DEMANDS proper leadership development, they almost never get the chance. PAs, EAs, and Office Managers are too often overlooked for growth opportunities that would sharpen their influence, amplify their impact, and recognise their talent and ambition. At Elephant Leadership Camps, we are on a mission to change that. We believe this group of office heroes deserves the same leadership development too often reserved only for others (others who, btw, are frequently less loyal, with fewer responsibilities, and less need to be leadership savvy). In retail and hospitality, we often talk about culture in terms of values - the words on the wall, the mission statement int he handbook. But the truth is, culture is built through behaviour - in how we lead teams, design spaces, and connect with customers every day. When I became CEO of HOK, the original culture—a family in which everyone worked together and helped each other succeed—had been diluted by the addition of new offices and the influx of new employees. I wanted to restore HOK culture across the firm once and for all. I began to think about how to communicate my goals to leaders from around the firm at the upcoming shareholders’ meeting. Instead of introducing a long business plan that no one wanted to read, I developed four goals that were easily demonstrated by a single diagram: a pyramid. My pyramid consisted of four successive levels, representing four firm-wide goals. The goal at the bottom was the foundation—without it, we couldn’t accomplish any of the higher-level goals. Strong Board of Directors: The board must be unified, supporting and enabling teams across the firm to serve clients with great design and service. Great Operations: Board members must meet HOK’s financial metrics in their own office or specialty. True Collaboration: Every office must help the entire firm prosper, not just look after their local business. Dreams: Dreams of great designs, big bonuses, the admiration of our peers, and being the best in everything we do can become reality—but only after reaching the three foundational goals.
