𝗪𝗵𝗮𝘁 𝗜 𝗹𝗲𝗮𝗿𝗻𝗲𝗱 𝗳𝗿𝗼𝗺 𝘁𝗮𝗹𝗸𝗶𝗻𝗴 𝘄𝗶𝘁𝗵 𝗦𝗮𝗻𝗱𝗲𝗲𝗽 𝗞𝗮𝗶𝗽𝘂 𝗮𝗯𝗼𝘂𝘁 𝗔𝗜 𝗮𝗻𝗱 𝗹𝗲𝗮𝗱𝗲𝗿𝘀𝗵𝗶𝗽 Every once in a while, you come across a leader whose perspective reframes how you think about tech and leadership. I recently had the chance to speak with Sandeep Kaipu, on our Conversive Talk. Sandeep leads platform services for VMware Cloud Foundation (VCF) at Broadcom, shaping the private cloud and AI infrastructure that power some of the world’s largest enterprises. What stood out to me about Sandeep wasn’t just his deep technical knowledge, but 𝗵𝗼𝘄 𝗰𝗹𝗲𝗮𝗿𝗹𝘆 𝗵𝗲 𝘁𝗵𝗶𝗻𝗸𝘀 𝗮𝗯𝗼𝘂𝘁 𝗽𝗲𝗼𝗽𝗹𝗲. 𝗪𝗲 𝗰𝗮𝗹𝗹𝗲𝗱 𝗶𝘁 𝗮 “𝗽𝗶𝗹𝗼𝘁.” 𝗦𝗶𝘅 𝗺𝗼𝗻𝘁𝗵𝘀 𝗹𝗮𝘁𝗲𝗿, 𝗶𝘁 𝘄𝗮𝘀 𝘀𝘁𝗶𝗹𝗹 𝗮 𝗽𝗶𝗹𝗼𝘁. I remember walking into a steering meeting and realizing — we’d built something valuable, but no one knew what “done” looked like. That’s when I started using a simple lens (suggested by a peer): Every pilot actually has three phases. Safety → Efficacy → Scaling. • Safety: Can we test safely enough to learn fast? • Efficacy: Does it actually deliver measurable impact? • Scaling: Have we defined what graduation looks like? Once we reframed around those three phases, everything clicked. The next pilot had a clear exit plan as it went from phase to phase — and it graduated in 9 weeks. Pilots aren’t meant to live forever. They’re meant to graduate through the phases and need a strong review if stuck in a phase too long.
